Consult Lead Nurture Automation for a National Med Spa Brand

Let's Connect

Overview

What we built

A national med spa brand was generating thousands of consult requests a month and quietly losing most of them after one missed call. We built the automated follow-up it never had.

In plain terms: people asked the brand for a consultation, a clinic tried to call once, and if that call was missed the conversation usually ended there. Four in five enquiries never received a second touch. Leads sat untagged in the CRM, each of the 45 clinics improvised its own follow-up, and nobody could say which enquiries were still warm, so marketing kept buying new leads to replace the ones going cold.

We built a nurture engine on top of the CRM the brand already used. Every consult request now gets an instant SMS and email reply, follow-up journeys branch by the treatment a person asked about, missed calls trigger automatic rebooking prompts, and dormant leads enter a 90-day re-engagement sequence. Lead-to-booked-consult conversion rose from 22% to 31% over two quarters, and 1,900 dormant leads came back as booked consults within 6 months.

The Problem

Consult requests going cold

The brand's marketing was working almost too well: thousands of consult requests arrived every month across 45 clinics. What happened next depended entirely on which clinic picked up the enquiry and how busy its front desk was that day. The standard pattern was one phone call, and if the prospective client missed it, silence. Four in five leads never received a second touch.

Inside the CRM the picture was no better. Leads sat untagged, with nothing to say what treatment they had asked about, when they were last contacted, or whether anyone intended to try again. Every clinic improvised its own follow-up habits, so the same enquiry could receive persistent attention in one city and nothing at all in another, and no one at head office could see the difference.

Because nobody could say which enquiries were still warm, the safe assumption became that none of them were. Paid acquisition kept refilling a bucket that leaked at the nurture stage: new budget bought new leads, the follow-up gap discarded most of them, and the cycle repeated the following month.

One-call follow-up

The typical enquiry got a single phone attempt, and a missed call usually ended the relationship: four in five leads never heard from the brand again.

Untagged CRM records

Leads carried no treatment interest, contact history or status, so the CRM was a storage box rather than a tool anyone could work from.

Improvised clinic habits

Each of the 45 clinics followed up in its own way, making the experience inconsistent and the results impossible to compare or manage.

No warmth signal

Nobody could tell which enquiries were still live, so recent, motivated prospects were treated no differently from leads that had gone cold months before.

What it was costing them

Every lost lead had been paid for. Marketing spend generated thousands of enquiries a month, and the follow-up gap threw most of them away after a single missed call, forcing paid acquisition to keep replacing prospects the brand already had. Meanwhile motivated clients who wanted a consultation simply booked with a competitor that answered, and the clinics never knew what they had lost.

The Solution

Automated lifecycle nurture journeys

We designed a lifecycle nurture engine on top of the existing CRM rather than replacing it, so the clinics kept their familiar system while automation took over the discipline no front desk could sustain. The first change was speed: every consult request now triggers an instant SMS and email response, so no enquiry waits on a phone that may never connect.

From that first touch, branching email journeys take over, shaped by the treatment each person asked about, so the content a lead receives matches the interest they expressed. Missed calls no longer end conversations: automated rebooking prompts go out when a call fails to connect, and leads that go quiet enter a 90-day re-engagement sequence built to recover them before they are written off.

The engine also reports on itself. Send behaviour, consult bookings and unsubscribes feed a shared dashboard, so the marketing team can see which journeys convert, which messages tire their audience, and tune the whole system weekly instead of guessing. What used to be 45 private follow-up styles is now one measurable programme that improves a little every week.

Key decisions

01

Build on the existing CRM

The nurture engine extends the CRM the clinics already used, so adoption required no migration and the lead record stayed in one familiar place.

02

Answer instantly, on two channels

Every consult request gets an immediate SMS and email, acknowledging the enquiry in the moment of intent instead of gambling on one phone call.

03

Branch journeys by treatment interest

Follow-up content is shaped by what each lead actually asked about, so nurture reads as a relevant conversation rather than a generic drip.

04

Treat missed calls as triggers

A failed call now starts an automated rebooking prompt rather than ending the relationship, turning the brand's biggest leak into a routine recovery step.

05

Never write leads off silently

Dormant leads flow into a 90-day re-engagement sequence, so going quiet earns a considered win-back attempt instead of permanent neglect.

Measurable Impact

What changed after launch

The headline movement came in bookings: lead-to-booked-consult conversion improved from 22% to 31% over two quarters, on lead volumes the brand was already paying for. Speed drove much of it. Consult requests receiving a follow-up within 15 minutes rose from 19% to 96%, so nearly every enquiry now gets acknowledged while the intent that prompted it is still fresh.

The recovery work paid off too: 1,900 dormant leads older than 90 days came back as booked consults within 6 months of launch. And the volume increase did not burn the audience. Even as automated email volume roughly tripled, the unsubscribe rate held under 0.4%, evidence that relevance, branching by treatment interest, kept the extra messages welcome.

Tech & Tools Used

What powered the build

Every tool below earned its place in this engagement. Here is the part each one played.

HubSpot CRM API logo

HubSpot CRM API

Connects the nurture engine to the brand's existing lead records, reading each new consult request and writing back tags, journey status and contact history.

SendGrid logo

SendGrid

Delivers the branching email journeys, from the instant acknowledgement through treatment-specific nurture to the re-engagement sequence for dormant leads.

Twilio SMS logo

Twilio SMS

Sends the instant text response to every consult request and the rebooking prompts that follow a missed call.

Segment

Streams engagement and booking events between the CRM, messaging channels and dashboard, so every part of the engine works from the same behavioural data.

Node.js logo

Node.js

Runs the orchestration layer itself: the branching logic, journey timers and triggers that decide which lead gets which message, and when.

Next.js logo

Next.js

Powers the internal dashboard interface where the marketing team reviews journey performance week by week and decides which sequences to tune.

PostgreSQL logo

PostgreSQL

Stores journey state and message history for every lead, keeping the engine's decisions consistent and auditable across thousands of concurrent sequences.

Looker Studio logo

Looker Studio

Presents send behaviour, consult bookings and unsubscribes in the shared dashboard the team uses to judge which journeys earn their place.
